
Many software systems that appear stable are not stable because they are well designed. They are stable because humans quietly make them so.
People notice when something feels off. They interpret ambiguous signals, avoid brittle paths they know exist, and stop workflows before damage spreads. None of this appears in architecture diagrams, and none of it is captured in code. But it is real work, and for many platforms it has been essential work.
For years, humans have acted as a kind of compensating middleware.
Most systems did not just have users and services.
They had people filling the gaps between them.
The hidden role humans play in systems
When we describe systems, we tend to draw boxes and arrows. Users on one side, services in the middle, outcomes on the other.
What those diagrams usually omit is the human behaviour that sits between steps.
In practice, people routinely:
- retry failed actions with judgement
- choose safer alternatives based on experience
- pause when results look suspicious
- escalate issues before they become incidents
These actions are not edge cases. They are structural.
They smooth over inconsistencies, fill in missing logic, and absorb ambiguity that the system itself cannot handle. Over time, platforms evolve to expect this behaviour, even though it was never explicitly designed.
Why this worked for so long
Human middleware works because people understand intent.
They know:
- what the system is meant to do
- what it should never do
- when something is technically allowed but practically wrong
They carry context that is difficult to formalise and rarely enforced. As long as humans remain in the loop, systems can afford to be incomplete, inconsistent, or only partially specified.
The platform works not because it is correct, but because people compensate for it.
Over time, that compensation becomes invisible. Teams stop seeing it as work and start seeing it as “how the system operates”.
Automation removes the buffer
When AI enters the system, that buffer disappears.
AI does not infer intent from context, hesitate when something looks unusual, or compensate for awkward design. It does not absorb ambiguity. It executes.
It follows what is possible, not what was socially understood to be acceptable. The moment automation replaces human judgement, the system is forced to operate without its compensating layer.
What remains is the system as it actually is.
AI does not remove judgement.
It removes the people who were applying it.
Why this feels unsettling
Teams often describe the introduction of AI as destabilising. The language varies: unpredictable, unsafe, immature, risky.
But the discomfort rarely comes from AI behaving randomly. It comes from the sudden absence of interpretation.
The quiet corrections people used to make are gone. The “we know not to do that” logic disappears. Informal escalation paths stop being exercised.
The system feels harsher, faster, and less forgiving because it is no longer being softened by human judgement.
The illusion of safe systems
Many platforms believe they are robust because nothing catastrophic has happened. In reality, they are robust because people have been preventing catastrophe.
What often holds systems together is not design, but substitution:
- conventions standing in for constraints
- expectations standing in for enforcement
- experience standing in for structure
This works until the people are removed.
At that point, the illusion collapses.
What to replace when humans step out of the loop
If humans were acting as middleware, the problem is not that intent was implicit. The problem is that work was being done by people that the system never acknowledged.
Before adding AI, leaders need to identify what that work actually was.
Where to look first
Look for places where outcomes were stable only because people intervened:
- steps where “someone usually checks”
- paths people avoided without being told
- situations where teams relied on experience rather than rules
- workflows that worked because the same people always ran them
These are not operational inefficiencies. They are structural dependencies on human judgement.
What judgement must be preserved
Not all human intervention should be automated away.
Some decisions exist precisely because they require discretion, context, or ethical judgement. The mistake is assuming everything humans did should become autonomous.
Instead, be explicit about:
- which judgements must remain human
- which can be encoded
- which should block progress entirely
Clarity here matters more than sophistication.
Escalation, friction, and visibility
Informal escalation must be replaced with real mechanisms. Humans know when to raise a hand. Systems do not. If escalation relied on someone noticing a problem, that path no longer exists once AI is acting.
It is also important to recognise that some safety came from friction. Human middleware slows things down. It introduces pauses, second thoughts, and small inefficiencies that often prevent larger failures.
When automation removes that friction, risk increases unless something replaces it.
Speed without friction is not efficiency.
It is exposure.
Finally, treat missing structure as debt, not surprise. If removing humans reveals fragility, that fragility was always there. AI did not create the risk. It revealed an unacknowledged dependence on people.
The real shift AI introduces
AI does not replace human work one task at a time. It replaces a role humans were never formally assigned.
Middleware.
By removing that layer, AI forces platforms to operate without interpretation, context, or informal correction. Some systems cope. Others unravel.
The difference is not intelligence. It is how much of the system was being held together by people.

Before asking what AI should do in your platform, ask what humans have been quietly doing instead.
If your system depended on people to interpret intent, slow things down, or prevent mistakes, that work does not disappear when you automate. It has to be replaced, redesigned, or deliberately retained.
AI does not make systems fragile.
It makes invisible dependencies visible.
